Triage an overloaded code review queue carefully

Reviewer overload is a coordination condition with product consequences. Triage should inventory pending decisions, distinguish expertise requirements from habit, and preserve review boundaries while finding the smallest safe way to reduce the bottleneck. Protect review quality by matching scarce expertise to the decisions that actually require it.

Establish what is happening

  1. Inventory the review work

    List pending items, decision type, scope, due point, evidence quality, dependency, and required expertise. Remove duplicate requests from the comparison without changing the source records or hiding unresolved decisions. Record which pending decisions cannot move safely without this reviewer’s authority or expertise.

  2. Classify urgency and depth

    Separate decisions that block a release or severe outcome from routine review, discovery, and informational input. Record where the reviewer is uniquely authoritative and where another qualified role can evaluate the same bounded question.

  3. Set a redistribution boundary

    Assign items to alternate reviewers, narrow a review question, schedule a decision window, or escalate a capacity choice. Preserve the original reviewer’s required signoff where policy or authority makes it necessary.

What to carry forward

The output is a review queue map with urgency, expertise boundary, reassignment or narrowing action, and preserved required approvals. Stop triage when each item has a next review path; do not treat unreviewed work as approved merely to reduce the queue.
