How to prioritize checkout inventory conflict risks

Prioritize inventory conflicts by the harm of accepting an order the system cannot fulfill and the harm of blocking an order that could be honored. Use evidence about item scope and reservation state, not assumed scarcity. A clear unavailable message is safer than a misleading promise of fulfillment.

Decide where the work belongs

  1. Separate oversell from friction

Elevate a path that accepts payment after availability is exhausted above a checkout message that correctly asks the shopper to reduce quantity. Treat a lost reservation with an ambiguous order state as urgent even when no oversell is yet proven.

  2. Describe affected reach

List tested items, quantities, fulfillment contexts, and timing windows. Include support cases only when their order and inventory records can be compared. Mark the broader catalog unknown rather than projecting one SKU's conflict onto every item.

  3. Choose containment

Decide whether to recheck before payment, reserve atomically, cap quantity, or stop with a truthful alternative. Do not silently substitute an item or promise availability. Assign an owner for customer recovery and a review point for temporary limits.

What to carry forward

Prioritize confirmed oversell or paid orders without a valid reservation highest, followed by checkout blocks with reproducible inventory races. Record the containment, affected scope, evidence limit, and owner responsible for reviewing the queue decision for review.

Keep the decision with the work.

Use a Work Item in Aglet to record the problem, the evidence you have, and the next decision. Add an owner and priority, then keep updates in the discussion so the next person can follow the reasoning.
