Learn from webhook delivery tracing gaps

The useful lesson is a small contract for connecting receipt, processing, response, and downstream state without retaining unnecessary content. Preserve the case that exposed the gap, the stage comparison that separated hypotheses, and the limit that remained unobserved. Make the follow-up repeatable for another reviewer.

Keep the lesson for the next incident

  1. Record the trace contract

Document the safe identifiers, stage timestamps, response fields, retention period, owner, and disposition for missing or delayed records. Explain which fields connect an event and which are only contextual. Keep sender evidence outside the local contract when unavailable.

  2. Keep the revealing fixture

Retain one completed, one interrupted, one retried, and one duplicate synthetic case with expected stage records. Include the original blank boundary and a privacy review for every retained field. Remove incidental payload values from the lesson.

  3. Set a review signal

Watch correlation breaks, receipt-to-processing gaps, unexplained responses, and state changes without completion records by endpoint and receiver revision. Assign a threshold and review owner. Revisit after retention or queue changes rather than claiming the gap cannot recur.

What to carry forward

Close learning with a trace contract, fixture, owner, recurrence signal, and explicit evidence limit. The outcome is faster diagnosis with less sensitive logging. Keep endpoint history, remote delivery, and retention assumptions visible wherever they affect confidence.
